The last chapter ended with a demolition, and a demolition leaves a debt. The earlier framework failed for two reasons that travel together. It could explain almost any outcome after the fact, and it could not be run the same way twice. So before this book asks you to trust what replaced it, you are owed a look at the replacement behaving differently on both counts, out in public, on evidence you can check yourself.
What survived fits on a napkin, and for now that is all I will put on the table: five questions the current framework has to answer about any organization it reads. Does the direction decide anything? Can the recorded reality be trusted? Does the work move without any one person? Can the people carrying a change adopt it, challenge it, and correct it? And what is the machine amplification actually touching? Chapter nine defines each one and states the rules for answering them. This interlude has a smaller job: to show what the discipline looks like when the evidence runs thin.
Here is a public sequence, reported by a union, about a bank. In July 2025 Australia's Finance Sector Union reported that Commonwealth Bank had announced 45 direct-banking roles would be cut after an AI-powered voice bot the bank said had reduced call volumes. The union disputed that account, reported rising call volumes and overtime, and took the matter to the Fair Work Commission. In August the union reported that the bank reversed the cuts, having acknowledged it had not properly considered that the higher call volumes would continue for several months, and said affected employees could stay or take voluntary exit payments. Then in February 2026 the same union stated that the 45 workers had been made redundant after training chatbot systems.
Watch what the current framework is required to do with that, because the old one would have narrated the whole arc fluently, in whichever direction the ending pointed. Start with what the public sequence lets me inspect. A claimed workload figure that the workers' reported experience contradicted, quickly and publicly, which is a real question about whether the recorded reality matched the floor. A dispute that reached a tribunal, which says the correction arrived from outside. A reversal whose stated reason concedes the first reading of the numbers was wrong. Those are legitimate things to look at, and they are the extent of what the record supports.
Now what I cannot know. What the bank's internal evidence showed. What its deployment assumed. What finally happened to those 45 people. The August report says they could stay. The February statement says they were made redundant. The public reports do not reconcile those two, and I will not reconcile them for you by picking which is the imprecise retelling. Whether the later departures were voluntary, a renewed process, or something else is unavailable from where I sit. So the reading returns No reading across the conditions it cannot support, and that is the framework working, because No reading is a fact about the evidence, and the old framework had no way to say it. A lens read backward is not a prophecy. On evidence this thin it is a list of better questions.
One thing in the sequence is not thin, and it is why the dispute sits here ahead of the definitions. Underneath the contested numbers is the two-sided event this book is about. When a person's repeatable work becomes something a system can run, the organization gains continuity: a method that can be restarted, checked, and improved without them. The person gives up something real in that trade, one of the reasons the system depended on them. What they get back cannot be automatic. It is a next responsibility, and it has to be genuine: the exception the procedure cannot settle, the new method, the people learning the old one, the consequence someone still has to own. Where no next responsibility exists, the transfer design is incomplete, and resistance is not a culture problem. It may be the rational answer to a bad deal.
The napkin does not grade any of this yet. Before a score is defensible, you have to know exactly what to inspect, under what rules, and what counts as evidence. That is chapter nine.
